I want to replace an icon for a variant but figma says it's impossible?

You can’t paste an element inside a instance. To swap an icon inside an instance, you need to navigate to the icon’s layer and swap it using the “Swap instance” panel on the right (your icon and the icon you want to see instead both need to be components for this to work).
